Identify two major specific goals of the initiative that are audacious enough to generate the enthusiasm and focus needed to succeed, but realistic enough to be attainable. Explain your rationale for selecting these goals.

The initiative that I would deploy would be to implement an Employee Quality Committee. We have a Safety Committee and an Employee ‘Fun’ Committee, but nothing related to quality and employee engagement.

The two goals of this initiative are:
Reduce the amount of scrap/reworks in our manufacturing process by
Decrease our Backorders as it pertains to lost inventory (discrepancies)

Both goals will drive meaningful gain in competitive strength. A reduction in reworks will increase ingredient availability and allow us to manufacture more premixes which leads to an increase in sales. A reduction in inventory discrepancies will improve our Perfect Order goal of 95%. In 2021, Perfect Orders were at 87% with Lost Inventory (shrinkage) comprising about 15% of Imperfect Orders.

How would you organize and manage quality differently than how it is organized and managed now? Provide specifics and examples.

The Quality Manager currently has very little engagement with the team. Creating a committee with our stakeholders will allow the team to have direct engagement with the Quality department. The committee will have 2 members from the warehouse and 1 from each shift in production. The QA Manager would connect with myself on a weekly basis on progress made with these two goals of the initiative. In this example, the 3 Production employees would work on the scrap/rework goal and likewise, the 2 Warehouse employees will be involved with the Backorder/Inventory.

What roles and responsibilities, if any, will be added or modified to support your deployment? Why? How will these positions be structured, managed, and evaluated?

Because this initiative is be driven by hourly employees, involvement with the Quality Committee will be structured and managed with bi-weekly meetings.

These additional responsibilities will also be recognized at the end of each month and upon each project completion or goal achieved.
